Robert Encarnacao AI transformation leadership

Also offered · Consulting

Sometimes you don't need another vendor. You need another brain in the room.

I work with executives, technology leaders, and engineering teams on problems where AI, software architecture, modernization, and organizational reality collide.

That can mean pressure-testing an AI strategy before you fund it, figuring out what to modernize and what to leave alone, assessing an architecture or vendor recommendation, untangling a troubled initiative, or helping a leadership team make a consequential technical decision with better information.

My role is usually simple: understand the actual constraint, get past the fashionable answer, and help you determine what makes sense next. The first thirty minutes are on me.

How the rate works
  • The starting rate is generally available for sustained or higher-volume engagements. Short-form advisory work is typically billed at a higher hourly rate.
  • For work with a defined outcome (assessments, workshops, architecture reviews, strategy engagements, and similar projects), I often prefer a fixed fee rather than putting a clock on the problem.
  • If the work requires ongoing involvement, we can structure it as a weekly or monthly engagement.
  • There is no charge for the initial 30-minute conversation.

A note about fit

I am most useful when the problem is consequential, somewhat ambiguous, and not already solved by hiring another pair of hands. I am much more interested in helping determine what should be built, changed, funded, stopped, or understood, and then helping make sure it actually works.

I am probably not the right person if you simply need commodity development capacity or the lowest hourly rate available. There are good options for both, and I am happy to say so on the first call.

Where I can help

Five kinds of problem. Most engagements turn out to be two of them at once.

Strategy01

AI strategy and transformation

Where AI can create meaningful leverage, where it probably can't, and what has to change organizationally for the technology to matter.

Modernization02

Application modernization

Assessment of legacy estates, modernization strategy, architecture, sequencing, technical risk, and pragmatic paths from existing systems to modern platforms. How I run an assessment →

Architecture03

Architecture and technical strategy

Independent review of architectures, platforms, vendors, technology choices, delivery approaches, and major technical decisions.

Advisory04

Executive and technical advisory

A second opinion when the decision is important enough to benefit from someone who has seen a lot of these problems before.

Assessments05

Assessments and difficult projects

Short, focused engagements to understand the current state, identify the important constraints, and leave you with a defensible course of action.

Start with the problem

You don't need a polished requirements document or a consulting brief.

What to send

Tell me what is happening

What you are trying to accomplish, and what is getting in the way. We'll spend 30 minutes on the actual constraint rather than my résumé.

What you get back

A straight answer

If I think I can help, I'll tell you how. If I don't, I'll tell you that too, and point you somewhere better if I know one.
